Why headless commerce with Shopify

Headless means that the frontend is decoupled from the backend. This gives us full control over design and performance and allows us to integrate content and features flexibly, while the proven Shopify backend including thousands of apps remains in place.

The best of both worlds

Shopify’s checkout and payment integration, including refund processes, are the reason why merchants as well as their customers value the platform. We don’t want to replace this part at all.
At the same time, developments in artificial intelligence are significantly shortening innovation cycles. Shopify is among the best SaaS platforms in e-commerce and delivers numerous improvements every year, but the possibilities of a classic theme implementation are limited. Companies in highly competitive markets can increasingly no longer afford to wait for features, if they are implemented at all.
As a Shopify agency from day one we know the advantages and disadvantages of the theme-based approach. Going headless with Shopify is, for us, the ideal combination of both worlds: a flexible, fast frontend with Sanity as a headless CMS on Vercel and AWS, as a perfectly matched complement to Shopify’s powerful backend.

When headless is worthwhile

Headless is worthwhile if any of these points apply to you.

  • Your design goes beyond what themes can do
  • You want to tightly integrate content and commerce, for example magazines, guides, recipes, or configurators
  • You operate multiple markets, languages, or entities
  • You need to integrate ERP, PIM, or CRM deeply
  • Page Speed has a direct impact on your margin

A classic theme, on the other hand, is the better choice if the following applies.

  • A standard theme covers your requirements
  • Your catalog is small and stable
  • There is no team available for ongoing further development
  • Time-to-market comes before everything else

In our initial consultation, we’ll honestly tell you if a theme setup is a better fit. In the case of air up, that was exactly what happened.

This is how your project will run

Whether migration or new development, the process is the same.

  1. Analysis and discovery
We always start by analyzing the product and content structure as well as the customer journey. We review the existing platform and clarify the data model, integrations, and target markets. Result. Requirements profile, architecture outline, effort estimation
  1. Concept and Architecture
We define the system landscape: which data is stored where, which systems communicate with each other, and what the content model in the CMS looks like. Result. Technical concept, content model, integration plan
  1. UI/UX and Design
Only now do design reviews follow, based on your existing CI. We develop high-quality, brand-tailored shop designs in close collaboration with your team. This leads to significantly better results than designing in isolation. Result. Design system in Figma, interactive prototypes
  1. Development and integration
Implementation of the frontend, setup of the CMS, integration of ERP, PIM, CRM and payment via Hydropop. Result. Shop running in the staging environment
  1. Migration and Change Management
When replatforming established, high-revenue shops, change management is essential. Your team often knows the old system inside out and has to get up to speed with a new architecture in a short time. This raises many detailed questions, especially in marketing and content management. We migrate products, customers, and orders, set up redirects, and ensure that SEO value and content structure are preserved. Result. Data migration, redirect mapping, trained team
  1. Go-live and further development
After launch, we stay on board with monitoring, bug fixing, feature roadmap, and A/B testing. For our headless stack, we always provide documentation and are available to your team via Slack. Result. SLA-based operations, documentation, direct line

What influences your project budget

Every project is different, so we don’t quote flat rates. These five factors have the greatest impact on the amount of work involved.

Depth of integration. A store that only needs Shopify is very different from one that synchronizes ERP, PIM, CRM, and accounting in real time. The number and depth of integrations is usually the biggest lever.
Migration complexity. Data volume, cleanliness of existing data, historical orders, and long‑standing URL structures all play a role here. A relaunch on a greenfield setup is easier to plan than migrating a shop that has grown over 15 years.
Design requirements. An existing design system noticeably speeds things up. A custom-developed brand presence with prototyping and user testing is more involved, but pays off in conversion and brand value.
Internationalization. Each additional market brings its own language, currency, tax logic, legal requirements, and hreflang setup.
B2B requirements. Customer groups, individual pricing, approval workflows, serial numbers, and quotation logic significantly increase complexity.

In the initial consultation, we assess your project based on these factors and give you a reliable estimate, free of charge and without obligation.

Frequently Asked Questions

What advantages does Shopify Plus offer compared to regular Shopify?

Shopify Plus offers greater scalability, deeper customization options, native B2B processes, and dedicated support. Specifically, this includes checkout extensions, single sign-on, and B2B features for growing brands with more complex requirements. On top of that, Shopify Payments provides significantly lower credit card fees than in the Grow plan.

Can I also implement B2B using a theme-based approach?

Yes, B2B is also possible without Shopify Plus, but with limitations. Different product prices for customer groups, for example, cannot be mapped cleanly in the standard setup. As a Shopify agency we have made it our mission to enable such B2B features in the Grow plan as well, using a headless approach. How far this can go is demonstrated by our project for Porsche eBike Performance. There, customer groups with dynamic pricing, serial number–based discounts, and a B2B portal with SAP integration all run on the Grow plan.

What does a migration to Shopify involve?

In six phases: analysis, concept, design, development, migration, and go-live. We analyze the existing platform, transfer relevant data such as products and customers, set up redirects, and ensure that SEO and content structure are preserved. You can find the complete process above under “How your project works.”

Do you also support international shops?

Yes, international stores are an essential part of our work. With Shopify Markets, localization, multiple currencies, and international SEO, we build stores for global commerce in D2C and B2B. For air up that means 14 markets with geolocation-based routing, and for BORA it means expansion from the EU to the UK via Shopify Markets.

How long does a headless Shopify project take?

That depends primarily on the depth of integration and the complexity of the migration. A focused headless build with an existing design system can be implemented more quickly than an international replatforming with ERP integration and multiple markets. For reference: the omnichannel project for Porsche eBike with SAP integration, middleware, and a headless shop ran for over six months. After the discovery workshop, you’ll receive a reliable timeline.

Which systems do you migrate from to Shopify?

From Shopware, Magento, WooCommerce and custom-developed shop systems. We migrate products, customers, orders and SEO data, create a complete redirect mapping, and support the domain and DNS transition.

Will my SEO ranking be preserved during a migration?

If done properly, yes—what matters most are the redirect mapping and preserving the content structure. We map every old URL to its new destination, carry over meta data and structured data, and monitor indexing and rankings after go-live. A headless frontend usually even improves the starting position thanks to better Core Web Vitals.

What does page speed really cost?

Speed has a direct impact on conversion, ads CPA, and SEO. We’ve done an in-depth analysis of this in What does speed cost in e-commerce?

Do you also work with existing Shopify stores?

Not every project starts from scratch. We take over existing shops for further development, optimize performance and conversion, or gradually migrate from theme-based to headless. We often start with an audit.

What is AI commerce and why now?

AI commerce means that products are no longer found only by humans, but increasingly by AI agents. This changes how shops need to be structured, labeled, and delivered. More on this in AI-Agenten, GEO & LLMS.txt and When AI Agents Go Shopping
